奇想天外 (Kisō Tengai) — Thinking Beyond the Ordinary

The Japanese expression 奇想天外 (kisō tengai) describes an idea so unusual, unexpected, or imaginative that it seems to come from somewhere beyond conventional thinking.

奇想 (kisō) means an extraordinary or unconventional idea, while 天外 (tengai) literally suggests “beyond the heavens.” Together, the expression refers to something completely unexpected—an idea that ordinary thinking would probably never produce.

Depending on the situation, kisō tengai can sound either admiring or critical. An idea may seem brilliant because nobody has thought of it before, or ridiculous because it appears completely unrealistic. Sometimes the difference between the two becomes clear only after someone tries it.

This is especially relevant in business.

Most companies are very good at improving what already exists. They make products faster, cheaper, smaller, or more convenient. These improvements are important, but true innovation sometimes requires asking a completely different question.

Instead of asking, “How can we improve this?”

Ask, “Why are we doing it this way at all?”

Many ideas that eventually changed industries probably sounded kisō tengai when they were first proposed. Innovation rarely begins with everyone agreeing that an idea makes sense.

Of course, being different does not automatically make an idea good. Imagination must eventually meet reality.

But if every idea must sound reasonable from the beginning, truly new ideas may never have a chance to begin.
